Commercial Kitchen Water Treatment Guide 2026: Softeners, Filters and RO for Combi Ovens, Dishwashers and Ice Machines
Every commercial kitchen buyer budgets for the combi oven, the dishwasher and the ice machine. Almost nobody budgets for the water that runs through them — and that omission is the single most common reason imported equipment fails inside its first two years. Scale is not a maintenance nuisance; it is a warranty condition. Most combi oven and dishwasher manufacturers, ourselves included, will decline a warranty claim on a boiler or element that has been destroyed by untreated water.
This guide explains what water quality your equipment actually requires, how to test your supply before you place an order, how to choose between a cartridge filter, a softener and reverse osmosis, and what each option costs FOB China in 2026.
Why water quality decides how long your kitchen equipment lasts
Hard water carries dissolved calcium and magnesium. Every time that water is heated or evaporated, the minerals stay behind as limescale on the hottest surface available — the steam generator of a combi oven, the immersion element of a dishwasher tank, the evaporator plate of an ice machine.
The consequences are predictable and expensive:
- Energy loss. A scale layer of roughly 1 mm on a heating element is generally reckoned to add 7–8% to the energy that element consumes. On a 22 kW combi oven running ten hours a day, that is real money on a Sri Lankan or Nigerian tariff.
- Capacity loss. Scaled ice machine evaporators produce smaller, cloudy cubes and cycle longer. A 100 kg/24h machine can drift below 70 kg output before anyone notices.
- Component failure. Steam generators, solenoid valves, rinse boilers and level probes are the first casualties. A replacement combi boiler assembly typically runs USD 600–1,200 plus a technician’s time.
- Visible service quality. Spotting on glassware in a five-star banquet hall is almost always a rinse-water problem, not a detergent problem.
In markets where the supply is desalinated (much of the Gulf), drawn from limestone aquifers (Kenya, parts of India and Sri Lanka), or borehole-fed at a remote resort, the risk is not theoretical. What water hardness does commercial kitchen equipment actually allow?
Manufacturers publish limits, and they are stricter than most buyers expect. Hardness is quoted either in German degrees (°dH), in parts per million of calcium carbonate (ppm CaCO₃), or in grains per gallon (gpg). One °dH ≈ 17.8 ppm ≈ 1.04 gpg.

Note the difference between an ice machine and a glasswasher. Ice needs some mineral content — fully demineralised water makes soft, fast-melting cubes — while a glasswasher final rinse wants the lowest dissolved solids you can achieve. One treatment train does not serve every machine, which is why the layout matters as much as the hardware.
How to test your water before you order equipment
Do this before the purchase order, not after commissioning. You need four numbers, and a laboratory or a good test kit will give you all of them for very little money:
- Total hardness in °dH or ppm CaCO₃ — determines softener sizing.
- Total dissolved solids (TDS) in ppm — determines whether reverse osmosis is required at all.
- Chloride in mg/L — high chloride pits stainless steel and is a separate problem from scale, particularly on coastal sites.
- Free chlorine and pH — chlorine attacks stainless and elastomers; carbon filtration removes it.
Take the sample at the point the kitchen will actually connect, not at the municipal main, and take it twice — dry season and wet season readings on the same borehole can differ by a factor of two. Softener, cartridge filter or reverse osmosis: which do you need?
Cartridge filtration with scale inhibition
A filter head with a replaceable cartridge, typically 5 µm sediment plus activated carbon, often with polyphosphate dosing to hold minerals in suspension. It removes sediment, chlorine and taste, and slows scale — it does not remove hardness. Correct for coffee machines, injection combi ovens and steamers on moderately hard supplies up to about 10 °dH. Cartridges are consumables: budget replacement every 6–12 months depending on throughput.
Ion-exchange softener
Resin exchanges calcium and magnesium for sodium, and regenerates with brine. This is the workhorse for dishwashers, boiler combi ovens and ice machines. Three configurations matter commercially: manual regeneration (cheapest, needs staff discipline), automatic timer or meter-controlled single tank (regenerates overnight), and duplex twin-tank (one tank in service while the other regenerates, so soft water never stops). Any kitchen running a conveyor dishwasher through a banquet service should be on a duplex unit.
Reverse osmosis
A membrane strips out 90%+ of all dissolved solids, not just hardness. It is the definitive answer for very high TDS, for spot-free glasswasher rinse, and for combi ovens where the manufacturer specifies a conductivity band. RO systems produce reject water — plan for 25–50% waste depending on recovery rate — and usually need a break tank and a booster pump. For ice machines, RO is normally blended back with a small proportion of filtered water so the cubes stay hard and clear.
Sizing: flow rate first, capacity second
Two numbers govern the specification. Peak flow in m³/h must cover every machine that can draw simultaneously — a hood-type dishwasher on a 60-second cycle, a combi oven filling its boiler and an ice machine harvesting at the same moment. Capacity between regenerations, quoted in m³·°dH, tells you how long a softener lasts before it needs brine.
Working figures for a 150-cover hotel kitchen: a 10-tray boiler combi consumes roughly 4–9 L/h of steam water in normal service; a hood-type dishwasher uses about 2–3 litres per rack at final rinse; a conveyor machine 4–8 L/min; a 150 kg/24h ice machine roughly 200 L/day. That kitchen typically lands on a 2–4 m³/h duplex softener plus a dedicated RO loop for the glasswasher and coffee station.
Undersizing is the usual error. A softener chosen on average daily volume rather than peak simultaneous flow will pass hard water straight through at exactly the moment the banquet service needs it.

Against those numbers, put the cost of doing nothing: a scaled combi boiler, a conveyor dishwasher tank element and two ice machine service calls will exceed the price of a duplex softener within a single season.
Installation and layout mistakes that cost money later
- No bypass and no isolation valves. Servicing then means shutting the whole kitchen’s water.
- Treatment installed after the manifold. Branch feeds taken upstream of the softener quietly deliver hard water to half the equipment.
- No drain for brine or RO reject within reach of the plant position — a drawing-stage problem that becomes a demolition problem.
- Softened water fed to hand basins and drinking taps. Keep potable and treated circuits separate.
- No pressure gauge or water meter. Without them nobody can tell when a cartridge is blinded or a resin bed is exhausted.

Frequently asked questions
Does hard water really void a combi oven warranty?
In most cases yes, in respect of the affected parts. Manufacturers specify a water quality window — commonly 6 °dH or lower for boiler models — and a boiler or element destroyed by scale is treated as misuse rather than a defect. Keep your water test result and your treatment specification on file; it is the evidence that settles the claim.
Can I just descale periodically instead of treating the water?
You can, and on a small injection combi with moderately hard water that may be the sensible economic choice. But descaling is labour, chemicals and downtime every few months, and it does not protect solenoids, probes or ice machine evaporators between services. Above roughly 10 °dH, treatment is cheaper within the first year.
Do I need reverse osmosis or is a softener enough?
A softener fixes hardness. RO fixes total dissolved solids. If your TDS is high — common with desalinated and some borehole supplies — softened water will still leave spotting and can still sit outside a combi manufacturer’s conductivity band. Test first: hardness alone points to a softener, high TDS points to RO, and many hotel kitchens run both on separate branches.
What water treatment do I need for an ice machine specifically?
Sediment and carbon filtration to remove chlorine and taste, plus hardness reduction if the supply is hard. Aim for water in the region of 70–150 ppm TDS. Do not feed an ice machine pure RO water without blending — cubes come out soft and melt quickly.
