Commercial Bakery Oven Buying Guide 2026: Deck Ovens, Rotary Rack Ovens and Proofers — Capacity, Steam, Power and FOB Prices

Most bakery projects get the oven decision backwards. The buyer picks a headline capacity — “16 trays” — then discovers the trolleys don’t match the oven, the proofer is undersized, and the gas connection on the drawing was sized from the wrong number. A bakery oven is not a standalone appliance; it is the centre of a set — proofer, trolleys, oven, cooling racks — and getting the set wrong costs you throughput you already paid for.

Which bakery oven do you actually need?

Three families cover almost every project, and they are not interchangeable.

Deck ovens bake on a fixed stone or steel hearth with independent top and bottom heat per deck, usually with steam injection. Bottom heat conducted through stone is what gives oven spring and a crisp base on artisan bread and baguettes. They excel where product variety is high and batch sizes moderate.

Rotary rack ovens take a whole trolley of trays into the chamber and rotate it continuously through a forced-convection heat field, with steam injected at the start of the bake. They are volume machines — one operator wheels a rack in, sets a program and comes back — and they dominate in-store bakeries and hotel bread rooms producing 300–800 loaves a day.

How much oven do you need? Size by bake cycle, not by tray count

Tray count alone tells you nothing until you multiply it by cycles per hour. Work it in this order:

  • Product per tray. A 400×600 mm tray holds roughly 4–6 × 400 g tin loaves, 8–10 baguettes in a perforated baguette tray, or 12–15 medium croissants.
  • Bake time. Tin bread 18–25 min; baguettes 14–20 min; croissants 15–18 min; rolls 10–14 min.
  • Turnaround. Add 4–6 minutes per cycle for unloading, reloading and recovery. A 20-minute bake is really a 25-minute cycle.

A 16-tray rotary rack oven running 400 g tin loaves therefore produces roughly 80 loaves per 25-minute cycle, or about 190 loaves per hour at a realistic duty cycle — 1,400–1,500 over an 8-hour shift, provided the proofer keeps up, which is where most projects fail. For deck ovens, calculate hearth area instead: a 3-deck oven with 2 trays per deck gives roughly 2.9 m² of hearth, and at 14–18 baguettes per m² that is around 45 baguettes per 18-minute cycle.

Rotary rack ovens: rotation, steam, and the kW number that misleads buyers

Rotation is the whole point. The rack turns continuously — typically one revolution every 15–20 seconds — so every tray passes through identical heat zones and nobody has to turn pans by hand. Check that the drive is bidirectional or at least that the manufacturer specifies revolution time, and ask what the drive motor and bearing assembly are rated for, because that assembly runs continuously for the life of the oven.

Steam matters as much as heat. Injected during the first two to four minutes, it keeps the dough skin elastic so the loaf expands fully before the crust sets. Ask two questions the datasheet skips: how many kilograms of steel or cast-iron steam mass sit in the generator, and what the recovery time between injections is. A generator that cannot recover inside a five-minute cycle gives you a good first bake and a pale fourth one.

Then there is the specification error we correct most often. On a gas rotary rack oven, the electrical rating and the thermal rating are two different numbers. A typical 16-tray gas rack oven draws only about 5 kW electrically — that is the fan, the rotation drive and the controls, usually on 380–415 V three-phase — while its burner delivers 40–90 kW of thermal input from gas. The equivalent electric oven draws around 35 kW electrically. Consultants who copy the “5 kW” figure onto an electrical schedule for an electric machine leave the site 30 kW short. Put both numbers on your order: electrical load in kW and gas input in kW or BTU/h, plus the required supply pressure. Deck ovens: hearth, steam and independent zone control

Look at three things. First, hearth material and thickness — a stone hearth of 15–20 mm holds heat and recovers between loads, whereas a thin steel deck drops temperature the moment cold dough lands on it. Second, independent top and bottom control per deck, which is what lets you bake a dark-crust sourdough on one deck and a soft roll on another. Third, steam capacity quoted per deck, because shared generators starve the upper decks.

Electric deck ovens are typically 6–9 kW per deck on 380–415 V three-phase; gas deck ovens run 12–20 kW thermal input per deck. Loading height matters more than buyers expect: three decks plus a stand puts the top deck above 1.6 m, which is workable, but four decks needs a loader or a shorter stand.

Proofers and retarders: the step most projects underbuy

A proofer is not optional equipment, and it is the single most common bottleneck in a bakery that “should” have enough oven capacity. Final proof for most bread runs 45–75 minutes at 30–38 °C and 75–85 % relative humidity. If your oven cycle is 25 minutes, you need roughly two to three racks in proof for every rack in the oven — meaning a 16-tray oven wants a 32 to 48-tray proofer, not a 16-tray one.

Specify a steam-injected humidity system rather than a water tray, a probe-verified controller rather than a dial, and a replaceable door seal. A retarder-proofer adds refrigeration so dough can be shaped in the afternoon, held at 2–4 °C overnight and brought to proof automatically before the morning shift — the difference between a 4 a.m. and a 6 a.m. start for the baker.

Match the set: trolleys, tray pitch and door swing

Trolleys are where mixed sourcing quietly costs you money. The oven, the trolley and the proofer must agree on tray size (400×600 mm and 460×660 mm are the two common standards), tray pitch, trolley wheelbase and hitch design, and on the door and chamber dimensions the trolley has to pass through. A trolley bought separately that fouls the rotation hub or sits 20 mm too tall is scrap.

This is the practical argument for buying oven, proofer and trolleys as one factory-built set rather than assembling three sources through an intermediary: a reseller aggregating from three plants cannot guarantee the interfaces, because none of the three plants was told about the other two. Running cost: read the steady-state number, not the nameplate

A rack oven in a hotel bread room runs 10–14 hours a day for ten years, and over that life energy costs more than the oven did. Nameplate input tells you almost nothing about it, because the oven fires at full input only during heat-up and recovery. Ask instead for consumption at steady state at 200 °C — m³/h of gas or kW drawn — plus insulation thickness and door gasket design. A leaking gasket is the difference between a machine that holds its consumption figures in year five and one that doesn’t.

Specification checklist before you place the order

  • Tray size and pitch — 400×600 mm or 460×660 mm — stated identically for oven, proofer and trolleys
  • Electrical load in kW and gas thermal input in kW or BTU/h, listed separately
  • Supply voltage, frequency and phase, plus gas family and supply pressure at the appliance
  • Steam generator mass and recovery time between injections
  • Hearth material and thickness (deck ovens); rotation period and drive rating (rack ovens)
  • Chamber, door and site access dimensions — including the doorway the oven must pass through on delivery
  • Proofer capacity of at least 2× oven tray capacity, with humidity control method stated
  • Spare parts list and warranty scope in writing before the deposit

That last point deserves emphasis, because bakery ovens rarely fail as whole machines. They stop for consumables: door gaskets, steam generator tubes, rotation drive bearings, burner electrodes and ignition controls, and rack castors. Frequently asked questions

Can one oven handle both bread and pastry?

A rotary rack oven can bake both, but not equally well. Forced convection suits pastry and rolls; artisan bread with a strong crust benefits from the conducted bottom heat of a stone deck. Operations producing both at volume usually run a rack oven for the bulk lines and a small deck oven for artisan products.

Gas or electric rotary rack oven?

Where mains gas or reliable LPG is available and electrical capacity is tight, gas wins — it needs only about 5 kW of electrical supply against roughly 35 kW for the electric equivalent. Where power is stable and gas supply is bottled, unreliable or restricted by the building, electric is simpler to install and commission. Decide from your incoming supply capacity, not from unit fuel price alone.

How big a proofer do I need for a 16-tray oven?

Plan for 32 to 48 trays of proofing capacity. Final proof takes 45–75 minutes while the oven cycle is around 25 minutes, so two to three racks must be in proof for every rack baking. Undersizing here caps output regardless of oven size.

What must I confirm about power and gas before ordering?

Supply voltage, frequency and phase; spare capacity at the distribution board in kW; gas family (natural gas or LPG) and the actual supply pressure at the appliance point. These are build parameters set on the production line, not site adjustments, so they must be on the order. Also confirm the delivery route: a rack oven ships as one crated unit and must physically pass through your doorways.
